This rings a faint bell. Let me check my settings:

# installboot -ve /dev/rwd0a

and no com speed nor settings in boot.cfg which runs implicitly or
explicitly on consdev=pc

I think my preliminary findings where that speed 115200 in boot.cfg didn't
work, so you get a speed mismatch (at least for one of the directions), but
as one of the machines is my router/asterisk and the other The Homeserver,
I didn't spend much time to really debug the code.

So, in short, you might need to switch your terminal program to 9600 after
the kernel boots.
