Subject: How to enable console on a 4000/60?

Known problem: after netbooting, the kernel starts (the numbers of
code and data appear) and then seems to hang because the kernel
is now talking to the console.
I've been there and fixed it on a VAXServer-3100 (that little switch on the 
back!).
But now I'm stuck with a VAXStation 4000/60. Same symptoms: kernel starts 
with the numbers (on the graphical console) and then nothing.
Doc's and FAQ silently assume that you (and the kernel!) can talk to the 
console.

Do I have to remove the video-card?
Is the console the RJ-plug or the 25-pin male connector (rear side)?
How to position the two switches at the front panel (behind the little 
door). One is labeled with a telephone (up) and a loudspeaker (down);
the other switch (right of the reset button) is simply labeled "S3".

And BTW, is it still necessary to downgrade the 4000/60 to 16Mb?
